Automation is a tool, not a goal. We've seen great machines sit idle because the numbers never worked, and we've seen simple fixtures pay for themselves in months. The difference usually comes down to a few honest questions asked before anyone starts designing.

Here's how we think about it.

## **Start with the payback math**

Most manufacturers want automation to pay for itself through labor savings in about two years. Get it under 18 months and the conversation gets a lot easier.

The math is simpler than people expect. A fully burdened assembly operator typically costs around $50,000 a year. Over two years, that's roughly $100,000. So a machine that replaces one operator on one shift needs to come in at or below about $100,000 to meet a two-year payback.

Scale it from there:

| Operators replaced | Two-year labor savings | Rough machine budget |
| --- | --- | --- |
| 1 | ~$100,000 | ~$100,000 |
| 2 | ~$200,000 | ~$200,000 |
| 2 per shift, 2 shifts | ~$400,000 | ~$400,000 |

Flip it around and you can quickly spot projects that won't fly. A $1 million machine that saves one person's labor is never going to pencil out, no matter how impressive it looks.

Your numbers will vary with wages, shifts, and region, but this back-of-the-envelope check takes five minutes and saves months of chasing the wrong project.

## **The labor savings have to be real**

This is the part that gets skipped. If you automate a process and keep the same headcount, you've bought an expensive way to do the same thing.

That doesn't always mean layoffs. Many of our customers redeploy operators to harder-to-fill roles or use automation to grow output without hiring. That's a legitimate win, as long as you're honest about whether it's actually happening.

## **Cycle time drives the economics**

"High volume" means different things in different industries. Ten thousand units is a lot of cars. A hundred million might not be a lot of paper clips.

What matters is whether the machine's cycle time, matched against your real demand, replaces enough manual hours to justify the cost. Get the cycle time right in the quote and the rest of the business case follows. Get it wrong and nothing else saves it.

## **Quality can carry the case on its own**

Labor isn't the only lever. Scrap, rework, and assembly errors cost real money, especially in medical device manufacturing where a single part can be expensive and a quality escape is worse.

In one project, a semi-automated fixture dropped a customer's scrap rate from 32% to 2%. That's a payback story even before you count labor.

Automation also makes sense when a part is simply too small or delicate to handle consistently by hand. At that point it's less about savings and more about whether the product can be built reliably at all.

## **Ergonomics matter, but rarely pay for automation alone**

Carpal tunnel, eye strain, awkward reaching, and fatigue are real problems, and they show up in turnover, injuries, and quality. But in our experience, ergonomics is rarely the sole reason a company buys automation.

Often the right first step is a better workstation, not a robot. Our ELEVT™ modular workstations are built to support operators: better reach, better lighting, better flow. Automation is built to remove manual steps. Knowing which problem you have keeps you from overspending.

## **The costs people forget to count**

A few things catch teams off guard every time.

**Incoming parts have to be more consistent.** A person can adjust to a slightly off part. A machine expects the same shape and size every time unless you add vision systems and complexity. Sometimes the real fix starts upstream with better component quality.

**Savings don't start on day one.** A custom machine often takes around 26 weeks to build, and it can be close to a year before it's producing product. Plan cash flow accordingly.

**Fixing one bottleneck reveals the next.** Speed up one step and the process downstream becomes the constraint. Look at the whole line, not just the step that hurts the most today.

**Validated designs are hard to change.** In medical device, once a product is validated, small design tweaks that would make automation easier become expensive and slow. The best time to think about automation is during R&D, before the design is locked.

**Leadership has to be on board.** Automation projects without upper management buy-in tend to stall or fail after delivery, no matter how good the engineering is.

## **Automation is a spectrum, not a switch**

You don't have to choose between fully manual and a fully automated line. Most of the value we see lands somewhere in between:

- A better workstation that removes waste and strain
- A semi-automated fixture or assist that handles the hard or error-prone step
- A full custom automation cell or line for high-volume, stable processes

Through Pezo and our sister company Custom Automation Inc., we work across that whole range, which means we don't have a reason to push you toward the biggest option.

## **A quick self-check**

If you're weighing automation, start with these:

- How many operator hours does this process use per shift, and how many shifts do you run?
- Will headcount actually change, or will those people be redeployed to something that matters?
- What does scrap and rework cost you on this process today?
- How consistent are your incoming components?
- Is the product design still flexible, or is it validated and locked?
- Can you wait roughly a year before savings start?

If the answers point toward a two-year payback or a meaningful quality gain, it's worth a serious look. If they don't, a smarter workstation or process change may get you most of the way for a fraction of the cost.

## **Not sure where your process lands?**

We'll walk your line with you, run the payback math, and tell you honestly whether automation makes sense, or whether something simpler gets you there faster. Reach out to request a free automation assessment.
